How the $1,200 is derived

Take a firm hiring 100 graduates a year. Two cost lines move immediately when the intake is sourced from a pre-assessed pool.

Line one: sourcing spend, roughly $700 per hire. A typical graduate programme spends on campus trips, career fair booths, job board postings and event sponsorships - spend whose entire purpose is to find candidates worth screening. Allocate a modest $70,000 of annual attraction budget across 100 hires and you are at $700 per hire. Hiring from a pool that already contains matched, pre-assessed candidates does not optimise that spend. It removes its purpose.

Line two: interview labour, roughly $400-500 per hire. At 10-11 early-stage interviews per hire, dropping to 4, you save six to seven hours of combined recruiter and hiring-manager time per hire. Failed hires. The US Department of Labor puts the minimum cost of a bad hire at 30% of first-year salary; full replacement commonly runs from half to two times annual salary depending on seniority. For a graduate role at $60,000, that is $18,000 upwards per failure - booked against training budgets, manager time and backfill cycles rather than against cost-per-hire, which is why the headline metric can look healthy while total hiring cost grows.

The over-offer. Across the market we see the same adaptation: because candidates apply to everything and hedge until the last moment, firms have stopped assuming an accepted offer means a filled seat. At the Big 4, the working plan is to progress three candidates to land one, with waitlists built as standard. Bulge bracket banks hand out more offers than they have seats. Firms below tier one over-offer even more aggressively, because they lose head-to-head offer races against bigger brands. Every reneged offer is a full re-run of the funnel - at full cost, later in the season, from a weaker pool.

Early attrition. Company loyalty has measurably weakened: joiners increasingly leave within the first year, before the firm's investment in them has returned anything. When motivation is assessed through buzzwords in an interview, some of it inevitably turns out to have been rehearsed.

All three costs trace back to the same root: a first filter that selects on weak evidence.
